Evangelist Executive Coaching

Presented by
Shawn Sommerkamp
Owner & Chief Motivationeer®
Date
January – December, 2026
A structured, confidential & biblically grounded coaching engagement , walking alongside a leader with clarity, confidence & Christ-centered intentionality.
Engagement Purpose

Being a lead evangelist is one of the most consequential roles in a local church ministry. He carries the weight of spiritual leadership, the demands of shepherding a congregation, & the responsibility of casting vision , all while investing in his family and his own walk with God.

This is not simply a job. It is a defining calling that will shape the spiritual health, organizational effectiveness, & growth trajectory of the church for years to come. The decisions an evangelist makes , about priorities, people, time, conflict, & vision , establish patterns that either accelerate or constrain the church's mission.

Executive coaching offers structured, confidential, & experienced support in this high-stakes role. The goal of this engagement is not simply to manage challenges. It is meant to walk alongside the leader as he leads with clarity, confidence, & Christ-centered intentionality.

Ministry & Organizational Benefits

Research has consistently demonstrated that organizations investing in leadership development, build stronger human & social capital as well as outperform those that do not (Day, 2000, The Leadership Quarterly1). For a church, the stakes extend beyond organizational performance to spiritual health, relational depth & kingdom impact.

Executive coaching will serve the following key functions:

  • Protect the momentum and integrity of the leadership
  • Strengthen communication & trust between the leader & the congregation
  • Manage internal conflict & interpersonal friction in the leadership team
  • Develop a clear, executable ministry vision for the next 2–5 years
  • Build a second-tier leadership pipeline to sustain growth
  • Safeguard the leader's family health as a long-term ministry asset
  • Retain key staff & volunteer leaders during a vulnerable period

The cost of not investing in leadership development, through burnout, relational fracture, mission drift, or member loss, will far exceed the cost of this engagement.

The Big 10 Focus Areas

Coaching will be customized to the chosen Payment Tier (see Pricing & Investment) & Focus Areas shown here. Each includes an ROI estimate.

  1. Prioritization: Putting the Most Impactful Things First
  2. Growth Strategy: Building a Church that Reaches More People
  3. Productivity: Turning Time into Ministry Output
  4. Pipeline: Developing the Next Generation of Leaders
  5. Retention: Keeping the Leaders You Cannot Afford to Lose
  6. Budget: Stewarding Resources with Mission Clarity
  7. Conflict: Resolving Tension Before It Costs the Church
  8. Sustainability: Protecting the Leader so the Leader Can Prosper
  9. Transition: Leading the Church from Past to Present to Future
  10. Governance: Nurturing a Healthy Board That Leads with Unity
#1. PRIORITIZATION: Putting the Most Impactful Things First

A lead evangelist faces an immediate & unrelenting demand on his time. Without a clear priority framework, the most urgent crowds out the most important. Coaching will help identify high-impact items, isolate prep & rest, & protect time for the things only he can do.

Executive Coaching
  • Conduct initial 30-day time audit as baseline of how hours are currently distributed
  • Identify leader-only activities vs. those that can be delegated or eliminated
  • Help build a weekly planning framework aligned with top ministry priorities
  • Establish accountability structure to revisit & refine prioritization decision-making
Tools / Methodologies
  • Eisenhower Matrix (urgent vs. important) for weekly decision-making
  • Motivationeer® R.E.P.S. Methodology: Results, Effort, Priority, & Sustainability decisions
  • Action Priority Worksheet for categorizing tasks by value & effort
Cost/Benefit , ROI
  • 5 hrs/wk recovered from low-value activities @ $50/hr = $250/wk
  • $250/wk x 52 wks = $13,000 annualized "leadership capacity" savings
  • Measured through self-reported weekly time audit, Monthly Review
📖 "But seek first His kingdom and His righteousness, and all these things will be added to you." - Matthew 6:33
#2. GROWTH STRATEGY: Building a Church that Reaches More People

Organizational health & outreach are two controllable drivers of church growth. Coaching will help develop a clear growth strategy, from visitor experience to Bible study to discipleship, so growth becomes a result of intentional planting & watering, knowing God will make it grow.

Executive Coaching
  • Assess current health of outreach pipeline from first contact to committed member
  • Identify 2–3 prominent growth levers specific to congregation & community
  • Design a 90/180-day measurable growth initiative, review/adjust monthly
Tools / Methodologies
  • Funnel Framework: map journey from first visit to study to baptism
  • Ministry Data Sheet: vision, target, strategy, & 90-day actions on a single page
  • Smartsheet or Monday.com for tracking outreach initiative milestones
Cost/Benefit , ROI
  • Net membership growth: Baptisms + Transfers In – Transfers Out – Losses
  • Average giving per person: $1,200/yr
  • 10% annual growth = 60 new members @ $1,200/yr = $72K gross
  • Member database, monthly tracking, quarterly trend review
📖 "And the Lord was adding to their number day by day those who were being saved." - Acts 2:47b
#3. PRODUCTIVITY: Turning Time into Ministry Output

Good intentions without workable systems produce guilt, not results. Coaching will help build repeatable, sustainable habits for managing the calendar, protecting focused work time, & staying ahead of ministry demands rather than constantly reacting to them.

Executive Coaching
  • Audit calendar & task management approach to identify friction points & time drains
  • Co-design weekly sermon prep, leadership development, family, & rest rhythm
  • Build simple capture-&-review tool for session productivity debrief review
Tools / Methodologies
  • Pomodoro Technique for focused deep work blocks (sermon prep, vision planning)
  • Calendar blocking in Google Calendar or Outlook with labeled time categories
  • Todoist, Notion, or Outlook Tasks for ministry follow-up & task tracking
Cost/Benefit , ROI
  • Reduce reactive/unplanned time; increase weekly completed high-priority tasks
  • From 50% to 30% reactive = 8+ hrs/wk focused ministry output gained
  • Est. value: 8 hrs/wk @ $50/hr x 52 wks = $20,800/yr "leadership capacity" savings
📖 "The harvest is plentiful, but the laborers are few; therefore beseech the Lord of the harvest to send out laborers into His harvest." - Luke 10:2
#4. PIPELINE: Developing the Next Generation of Volunteer Leaders

The lead evangelist of any church is at risk of becoming a single point of failure. Coaching will help identify, invest in & deploy second-tier volunteer leaders so the church's capacity grows well beyond what one leader can carry alone.

Executive Coaching
  • Map the current leadership landscape: who is capable, willing, & available?
  • Identify 3–5 high-potential volunteer leaders & create intentional relationships with each
  • Build simple leadership pipeline framework with clear expectations & milestones
Tools / Methodologies
  • Leader Development Tracker: S.W.O.T., projected assignment, training plan
  • Trello, Smartsheet, or Monday.com to track pipeline milestones
Cost/Benefit , ROI
  • # of tier-two leaders identified, developed & deployed into active ministry roles
  • Target: 3–5 new volunteer leaders deployed in 12 months
  • Each manages 15–20 disciples; scalable ministry capacity with no added payroll cost
📖 "The things which you have heard from me in the presence of many witnesses, entrust these to faithful men who will be able to teach others also." - 2 Timothy 2:2
#5. RETENTION: Keeping the Leaders You Cannot Afford to Lose

Maintaining a committed leadership team requires relational intention & proactive investment. Coaching will help recognize early warning signs of disengagement, build genuine trust with key staff & volunteers, & create a culture where leaders feel seen, valued, & developed.

Executive Coaching
  • Identify 5–8 critical staff & volunteer leaders & map health of each relationship
  • Develop retention strategy for each: investment, recognition, & role clarity
  • Establish a quarterly check-in rhythm with key leaders to anchor engagement
Tools / Methodologies
  • Motivationeer® "Stay Interview" tool: structured engagement conversation
  • Motivationeer® Leadership Philosophy Training: creating custom leadership style
  • Leader Health Dashboard for tracking engagement signals
Cost/Benefit , ROI
  • Reduction of key staff/volunteer leader attrition rate
  • SHRM benchmark2: replacing one staff member = 50–100% of annual salary
  • @ avg. $60K/yr is $30,000–$60,000 per departure
  • Target: 100% retention of all staff leaders
📖 "Be devoted to one another in brotherly love; give preference to one another in honor." - Romans 12:10
#6. BUDGET: Stewarding Resources with Mission Clarity

The evangelist is accountable for significant ministry resources. Coaching will support the development of a professional budget philosophy rooted in mission alignment, transparent communication & disciplined execution.

Executive Coaching
  • Review current budget & identify gaps between spending & ministry priorities
  • Develop budget review rhythm & communication approach with elders & congregation
  • Identify 3–5 spending areas to reduce or redirect without ministry impact
  • Build financial literacy & confidence so budget conversations become proactive
Tools / Methodologies
  • Budget-to-Mission Matrix: map each expense line to a measurable ministry outcome
  • Zero-Based Budgeting Principles applied to discretionary ministry spending
  • Google Sheets or Excel Budget Dashboard for monthly budget-vs-actual tracking
  • Cost reduction areas: events, vendor renegotiation, facility scheduling, admin overhead
Cost/Benefit , ROI
  • Key area cost reduction
  • Cost reduction targets (listed above) for ~$15K–$30K/yr savings
  • Track monthly budget vs. actual
📖 "He who is faithful in a very little thing is faithful also in much; and he who is unrighteous in a very little thing is unrighteous also in much." - Luke 16:10
#7. CONFLICT: Resolving Tension Before It Costs the Church

Conflicts happen in all people communities. Coaching will address tension directly, redemptively & without allowing bitter roots. This includes interpersonal conflict, staff disagreement & tension with elders or long-tenured members.

Executive Coaching
  • Assess current conflict style using DISC, Big Five & Core Values as a foundation
  • Introduce a repeatable conflict resolution framework to apply immediately
  • Build a post-conflict reflection habit so each resolved conflict produces growth
Tools / Methodologies
  • DISC, Big Five Personality & Core Values Assessments
  • Conflict Resolution Workshop (also as a standalone ad hoc engagement; see Pricing)
Cost/Benefit , ROI
  • Avg. time to resolve conflicts + reduction in conflict-driven member departures
  • Each member departure costs ~$1,200/yr in giving
  • Target: Prevent 10–15 departure-triggering conflicts/yr = $12K–$18K retained
  • Track in Leadership Workbook tool & review monthly
📖 "A gentle answer turns away wrath, but a harsh word stirs up anger." - Proverbs 15:1
#8. SUSTAINABILITY: Protecting the Leader so the Leader Prospers

A pastor who burns out, whose marriage suffers, or whose children resent the church is not a sustainable leader. The personal rhythms a leader establishes now will either protect or erode his capacity for decades of faithful ministry.

Executive Coaching
  • Assess current time margins across spiritual, family, physical & emotional domains
  • Identify the specific pressures most threatening to the leader's personal sustainability
  • Co-design a sustainability plan with non-negotiable boundaries for family & renewal
  • Revisit sustainability indicators monthly as a standing agenda item in every session
Tools / Methodologies
  • Personal Energy Audit: identify energy-gaining vs. energy-draining activities
  • Sabbath Planning Framework: design rhythm that includes genuine rest & family time
  • Big Five Personality Traits: a window into stress patterns & recovery tendencies
  • Optional Spousal Feedback Check-In: brief monthly check to ensure fruit at home
Cost/Benefit , ROI
  • Track energy, clarity & confidence score with Motivationeer® Sustainability App
  • Pastoral burnout = transition cost $30,000–$100,0003
  • Target: Extend tenure by three years (monthly self-assessment)
📖 "But we request of you, brethren, that you appreciate those who diligently labor among you, and have charge over you in the Lord and give you instruction," - 1 Thessalonians 5:12
#9. TRANSITION: Leading the Church from Past to Present to Future

Every growing church reaches moments of transition, whether in vision, structure, culture, or season of ministry. Coaching will equip the evangelist to lead the congregation into a compelling future with clarity, helping navigate the practical & relational complexities that come with organizational growth and change.

Executive Coaching
  • Develop a 90-day transition communication plan for the congregation & leadership team
  • Identify the structures, habits & cultural norms that serve the mission vs. those that need to evolve
  • Build a vision articulation framework so the evangelist can lead change with confidence & congregational trust
Tools / Methodologies
  • 30-60-90-Day Transition Plan template
Cost/Benefit , ROI
  • Giving stability during transition window (months 1–18); baseline giving retention rate
  • Barna Group research4 links poor transition planning to congregational instability & giving disruption. On a $720K giving base, 5% = $36,000 in lost revenue
  • Target: zero decline in weekly giving during months 1–18; track monthly & compare
📖 "One hand full of rest is better than two fists full of labor and striving after wind." - Ecclesiastes 4:6
#10. GOVERNANCE: Nurturing a Healthy Board That Leads with Unity

Poor governance is a common & costly cause of pastoral departure & church dysfunction. An evangelist must nurture clear decision-making structures, healthy elder relationships & appropriate accountability frameworks as a foundation for long-term ministry health.

Executive Coaching
  • Map current governance structure: decisions, authority & gaps
  • Build a working relationship of trust & clarity with the elder board
  • Create & document decision tree for what requires board input vs. pastoral discretion
  • Build skills for leading board meetings effectively & communicating vision upward
Tools / Methodologies
  • Decision Tree Matrix: maps decision types to the appropriate decision-maker
  • Team Dynamics Workshop (also as standalone ad hoc engagement; see Pricing)
Cost/Benefit , ROI
  • Quality of elder/board alignment; decision-making speed; reduced governance friction
  • Poor governance drives pastoral departure & church splits. Clear decision frameworks & board health protect the $720,000/yr giving base
📖 "He is also head of the body, the church; and He is the beginning, the firstborn from the dead, so that He Himself will come to have first place in everything." - Colossians 1:18
